How many times have you said "this year I want to double my production"?
I've heard that line hundreds of times.
Almost always from people who didn't even grow 10% the year before.
I just sat down with Sean Cahan, he founded Cornerstone First Mortgage.
Today he moves $3 billion a year.
Over 1,100 people in his organization, and he's still personally producing $200M+.
I asked him what his growth target was.
"I only aim to grow between 7% and 15% a year."
He's doubled. Every. Single. Year.
Meanwhile, the people aiming to double can't even hit 7%.
That broke my brain, but what came next broke it even more, starting with a spreadsheet that predicts his revenue within 1%.

Today he predicts his monthly funding within 1% variance on $400 million.
In February he already knows what he's closing in May.
Meanwhile, most agents make calls, hope for the best, and check what landed at the end of the month.
Do you know your ratios? How many leads for an appointment?
How many appointments for a listing?
How many listings for a closing?
If not, you're operating blind. Pull your last 12 months.
Find your real ratios. With those numbers you can predict your next quarter before it starts.
But knowing your numbers only works if your team can actually handle the growth, and that's where Sean does something most leaders would never consider.
Why He Runs His Team at 70% Capacity
The industry pushes underwriters to process 4 loans a day.
Sean puts them at 1.8.
He told me something I'll never forget:
"I want you to go do 4 loans a day. For one full month. You're asking your employee to do it for years. Let's see if you can handle 30 days."
When you push someone to 100%, they make mistakes.
They stress out. That stress goes home with them. Their home life suffers. Their performance drops even more.
Sean designs everything at 70%.
The other 30%? That's where the outliers reveal themselves.
The one who hits 100% on their own, without being asked, that's the future leader.
Sean drops their production to 70% and gives them the other 30% to train the team.
That person grew. The team got better. Everyone won.
Every leader still produces, every single one.
The head of underwriting manages 40 underwriters. She still processes more loans than all of them combined.
The ops manager still does QC. Still responds to client emails directly.

But staying in the field means you see mistakes every day. And how Sean handles those mistakes might be the most counterintuitive lesson of all.
Part 5: The 80/20 Rule of Discipline

80% discipline. 20% flexibility.
If his body needs an extra hour of sleep, he takes it.
If his best friends are in town and the night goes until 11pm, he allows it.
But the next morning at 4am, he's back.
Most people do the opposite. They make the exception the rule.
"Just today I'll skip my calls." "Just this week I won't prospect."
And when they try to get back on track, the rhythm is gone.
Here's the difference: When you break the rule with intention, you come back easy. When you break it out of laziness, you never come back.
Set your rules. Yours. What time does your production day start? How many calls before 10am? How many open houses per month?
Do it 80% of the time. Allow the exception. But come back the next day.
